I tried to see if this point had been cleared up yet but couldn't seem to find it if it had. At the end of book 6 McGonagal walks into
her (now) office to be greeted by a portrait of Dumbledore. She even has to steel herself against it.
So it's already there.

Well, yeah, but that's mainly when he's in charge... and he certainly knows when and how to be serious, when the time comes for it.

I would imagine that a headmaster/headmistress would sit for a portrait upon becoming headmaster/mistress, because they know they're going to be used. It's probably all set up long before they die.
The Horcrux wouldn't be that mark, because a Horcrux is something not many people know about, it's evil, and you're required to murder to make it happen. Not likely all those Headmasters murdered someone so they could have a talking portrait, and as far as the ghosts go... well, yeah, there's the Bloody Baron who may have commited murder at some point, but I doubt Nearly Headless Nick did, and the Hufflepuff house ghost is a friar! Not a likely candidate for murder.
